From V-Bottom to
20-minute changeovers
Walk into any factory project for a new product, and you'll find the same first decision being made. Buy the standard machine for that product. The suppliers know it. The trained operators know it. The path is clear.
Most of the time, that's the right call. Sometimes, it isn't.
Our client wanted to enter the paper mailer pouch market. They had done their homework. They had spoken to suppliers. They had walked the floors of other factories already making mailer pouches. The conclusion they came back with was the same one most people arrive at. Buy a V-bottom machine. That's how mailer pouches get made.
It's a reasonable plan. V-bottom paper bag machines have been the standard in this category for years. They work. They produce a good product. Operators in the industry know them well.
But when we sat down with the team and looked at what they actually wanted the business to do, the picture was wider than just mailer pouches.
They wanted flexibility.
They had ideas for different pouch designs. And at some point, they wanted to make other paper bag formats too. They were entering a market that was growing fast, and growing in several directions at the same time. The product mix they wanted was bigger than what a single-purpose machine could handle.
And when we looked closer at V-bottom paper bag machines themselves, the limits started to show. They needed wider paper reels than other formats, which meant more material per pouch and more waste at the edges. The range of designs the machines could produce was narrow. Changeovers between formats were slow. The machine was good at one thing, and only one thing.
So instead of recommending what everyone else in mailer pouches was using, we went looking for something better suited to what this client actually wanted.
We explored newer machine technologies in this category.
Some of these formats hadn't existed when V-bottom paper bags became the industry standard. After working through the options against the client's product plans, we identified a system that could produce both mailer pouches and other paper bag formats on the same machine. The same line. Just different settings. The newer technology also used paper reels more efficiently, which meant less waste on every run. And it was built for fast changeovers.
The client took some time with the decision. Choosing a less common machine over the industry standard always feels like a risk. We walked them through the numbers, the references, and the production logic. Once they could see what each machine would actually produce per shift, per month, per year, the choice became clearer.
They went with the newer system.
The factory has been running on it for some time now. Changeovers between products take around twenty minutes, which would be unimaginable on a traditional setup. Material waste is well below what they were originally planning for. Output is higher than the early business case projected. And the factory isn't locked into one product. The team can shift between mailer pouches and other formats based on what the market is asking for, week-to-week.
The client now offers more products, with less waste, and at higher efficiency than they would have had with the conventional setup.
A V-bottom paper bag machine would have got them into mailer pouches. The setup we chose gave them room to do a lot more than that.
